firing on three?

Hi my berlingo 1.9 diesel has started to play up on starting from cold.Its very lumpy for the first few minutes and leaves sooty deposits on the drive.sounds like its only firing on three cylinders.It is fine after this and starts ok the rest of the day when warm. have used injector cleaner to no avail.Could it be one glow plug playing up.Any thoughts gratefully accepted.

Could be a glow plug - why not test them for continuity by removing the connection on the top and then connecting a meter or a bulb in series.
If one has failed the rest will follow shortly - so replace all.
