Poor AX Brakes

Well, my lifestyle guru ( as she'd call herself ) has been given an AX 1.0 debut ( Injection ) for nowt.
Its an M reg, with 100k, fully serviced and almost mint condition.
However, we have what I think is a problem..
As you will recall, I have a Xantia Td, the brakes are great.
The breaks on this AX are very poor, I have nicknamed it the Barney Rubble car ( ie. feet through the floor to stop ).
I have pumped the pedal with the engine turned off, it gets harder, and gradually drops away when you turn the engine on and the vaccum builds. This, I understand, is working OK.
However, I can't help feeling something is wrong, as there is a good 8 - 10cm of brake pedal travel before you even feel anything starting to happen, and when it does, it feels unassisted.
Is there anything to check for, any adjustments etc. Since we only got the car on Wednesday, I haven't checked the brake pad wear yet.

Hi,
First let me say that I have no direct knowledge of AX braking systems but am sure it is a conventional servo assisted dosc / drum setup with a self adjusting handbrake.
Does your handbrake work properly? Is the lever tight or does it come up too far? At 100K I would be suspicious of it and would expect to find the self adjuster mechanism has seized. Sometimes you can fiddle the adjuster mechanism through a wheel bolt hole but its best to overhaul the whole thing, and make sure there is no 'ring' round the drum which may interfere with the adjusting action of the shoes. If the adjuster is of the 'wheel' type, take it apart clean and grease it. I always bevel the leading edge of new shoes to prevent grab and noise.
An alternative cause might be air in the system.

you really need to strip all the brakes & have a look,there is however a brake linkage on the bulkhead at the drivers side which is for adjusting the pedal travel,theres a black cover over it and is adjusted by lossening the 13mm locknuts & turning.check it for exess freeplay but always leave a little freeply or the brakes will bind on.the handbrake is not self adjusting,it is adjusted at the drum end of each cable individually.

Thanks folks, bleeding would have been first on my list, but I'll look at all other possibilities.
Priority Nr 1 today has been to change the dash lighting bulb, I've got it all apart, but the dials assembly won't come out far enough for me to undo the speedo cable ( how do you undo them anyway ? ).
Just about to search the board.
