406 hdi cold starting

Hi all,this is my first post so please be gentle with me! Bit of a long story(sorry)but here goes.I have owned the 406 2 litre 110 hdi estate for around 3 months.Aquired the car very cheap as it had a bit of a ding in the front so it spent a month in my garage while I repaired it.Then found that the engine was US! Got hold of another lump which was sold as good with 120000 miles on it.
Now the problem I have is-When the temp is below approx 10 DEG it will not start unless I keep the starter going and give it some throttle for approx one minute.
It fires after two revolutions of engine so I assume the injectors are opening (getting signal from the rail) but dose not seem to pick up.Once started even if only for 10 seconds its not a problem for the rest of the day.I have changed injectors which made no difference.My next plan was to change glow plugs allthough I've been told they are not used on HDI's (have power to them),but when I tried removing them from the old engine two sheared off leaving the stems in the head!! a bit reluctant to do the same with the ones in the car.The car runs really well with no smoke even when struggling to start,also didnt notice this problem when I first got the car as a) it spent a month in my garage and b) the weather was very mild.I have been told that a compresson test is next but cant understand why this is the problem as it seems to depend on the weather(and also worried about the snapping off of glowplugsSorry this has draged on abit but have tried to put you all in the picture.Any help would be welcome,thanks in advance,Alan ps Had it checked for faults and all clear.
