Are the glow-plugs actually being powered up?
Test this with a test-lamp or meter at one of the GP terminals.

Is that when tested out of the car, on the bench, or when fitted to the engine and checked on the supply 'rail' that links them?
Just want to be sure the glow-plug relay is doing its stuff.

OK, looks like the preheating is working then.
The smoke and lumpy start only happens when cold?
What colour is the smoke?
How long do you have to crank the engine for, before it eventually fires up?

fires up straight away, sounds like its running on 3 till `it clears its throat` so literally under a minute , if not under 30seconds.

smoke is grey/white

Agree that the injectors should probably be looked at. I'm no expert at HDi systems, so someone else will advise here.
Might be worth running a strong dose of injector cleaner - Miller's Diesel Power Plus or Wynn's Diesel Treatment - through the system. Add to fuel at 1:200 for an emergency clean, 1:1000 for preventative use.
I assume you're not using supermarket fuel?

I never found out why my silver one did this when the temp got down to about 3C or lower. My cure was fitting a heating kit which raised the water temperature.

Hmm. What does Lexia say the coolant temperature is, Simon, when cold and compared to actual?
